Heater problem? Flaps broken, how big a job?

As above, car went in for a service and to have a look as to exactly what the problem was with the heating. Garage seem to think its the flats that are broken and no directing the the hot air to the vents.
How big a job is it to replace them? And roughly how much am i looking at?

You might need to give it more than an hour for a reply ....

The flaps are all controlled by small electrical motors, has it been scanned to tell you exactly which motor has gone? I can't imagine the flaps themselves are broken, although they may be.

Its been in the garage for days now, the motors have all been checked and one was damaged and will be replaced. The problem seems to be that there is not hot water getting into the heating system.
Any ideas what this can be??
