Lumpy start up

when my a3 starts up its very lumpy and almost sounds like its struggling to run! im having new glow plugs put in it (***** of a job!!) but if this doesn't cure it, where else should I look? is there any common problems? cheers

I would scan it with VCDS.
Do you get a cloud of white smoke at startup?
Car loosing coolant?

its not loosing coolant to my knowledge! but yes there is a cloud of black/grey smoke! cheers
